We Built a Custom AI Operating System for a Compliance-Heavy Services Company
The Situation
The client runs a high-touch services business in a legally sensitive space: helping families navigate inherited property — estate transition, probate coordination, estate-sale and cleanout logistics, and property solutions — across a major US metro.
It’s a business where three things are true at once, and they fight each other:
- Speed wins. A grieving family that fills out a form and hears nothing for two hours has already called someone else. First response has to be near-instant, 24/7.
- Not all leads are equal. An out-of-state executor with authority over a paid-off home is a fundamentally different opportunity than a curious local heir with no decision power — and the team needs to know which is which before they spend an hour on the phone.
- One wrong word is a legal problem. This industry is actively targeted under TCPA and state mini-TCPA laws; using “distressed seller” language, mimicking a law firm, or texting the wrong person isn’t a style issue — it’s liability.
Run manually, that combination caps the business hard: slow follow-up, gut-feel prioritization, and constant compliance risk on every outbound message.
What We Built
A full custom AI operating system — services-led, compliance-first — that runs the business end to end. The core pieces:
Instant intake, scoring, and routing
A short intake form scores each lead, classifies it into a persona and one of six service lanes, fires an automated response in under 60 seconds, and starts a speed-to-lead SLA timer that routes the internal alert by priority tier. Every intake is timestamped so response time is measured, not assumed.
A property & owner data-intelligence engine
This is the deep tech. For any property, the system aggregates multiple independent property and owner data sources into one unified intelligence bundle — equity position, absentee-owner status, portfolio ownership, distress and public-record signals, parcel and valuation data — behind a hard timeout so it never blocks a sales conversation. The team stops guessing and starts seeing the real situation behind each lead.
Institutional lead scoring
A 0–100 score across five weighted categories (motivation, timing, financial, contact, market) built from 30+ individual signals, bucketed into S/A/B/C/D tiers. The highest-intent, highest-value opportunities surface automatically instead of waiting to be discovered.
AI deal memos
For qualified opportunities, the system generates a structured deal memo plus an AI-written summary with talking points and risk flags — so whoever picks up the phone is briefed, not cold.
A team of AI agents
Triage, auto-response, call prep, post-call summarization, compliance review, and a weekly operations brief — the repetitive judgment work that normally eats a coordinator’s day, handled automatically.
Compliance baked into the foundation
A first-class suppression/DNC store every outbound path must consult; enforced “always say / never say” copy rules; required legal disclaimers; a compliance-auditor agent; and a full audit log of every contact (channel, recipient, timestamp, template, opt-out). The system makes the compliant path the only path.
The commercial spine
Lane-specific e-signature agreements, deposit and milestone billing, vendor coordination across a regional fulfillment network, and per-deal P&L — plus a separate partner pipeline for the attorneys, fiduciaries, and realtors who refer business.
The measurement layer underneath it all
A from-scratch analytics and conversion-tracking install with full-funnel event tracking and partial-lead capture (a visitor becomes a reachable lead the moment they enter their name and email, even if they abandon the form), so paid acquisition is attributable from the first dollar.
Why It’s Hard to Copy
This isn’t a chatbot or a workflow automation.
